The gap between a working pilot and a production system is where most AI projects stall. The demo lands, everyone is excited, and then the effort to make it dependable feels larger than the effort to build it.
That feeling is correct. And it is the whole point. Reliability is the product.
Signals you are ready
- The use case still matters when the novelty wears off.
- You can name who owns it after launch.
- You know what a wrong answer costs, and you can live with it or catch it.
- Governance and access are designed in, not bolted on later.
Signals you are not
If the pilot only works with hand-picked inputs, if nobody will own it, or if a wrong answer is expensive and uncaught, stay in the pilot. Fix those first. Moving early just moves the failure somewhere more visible.
Production is not a bigger pilot. It is a promise you keep on a bad day.
